None of that lives in a manual. It never does. A report published this week gives that kind of moment a number. Net Zero North West's Why Industry Matters study found there are already 17,565 fewer manufacturing workers aged 25 to 34 than there are aged 50 to 59 across the region, in a part of the country where manufacturing still supports 337,000 jobs.
And that's just one region.
Writing in New Civil Engineer, Spirit Energy's managing director Matt Browell-Hook argues the real risk to Britain's energy transition isn't a shortage of future workers. It's losing the ones already carrying the knowledge, faster than anyone's replacing them. The distinction matters more than it sounds like it should.
A skills shortage is a pipeline problem, the kind you fix with apprenticeships, graduate schemes and better outreach into schools.
Skills loss is a different animal entirely, and there's no fast-track course that hands a 28-year-old the judgement someone built over three decades on a shop floor.
Why is an ageing workforce a different problem to a skills shortage?
A skills shortage means too few people are entering the pipeline. Skills loss means the people already inside it are leaving faster than anyone can develop replacements, and that gap is much harder to close because experience can't be manufactured on demand. Most UK manufacturing businesses are probably closer to that second problem than they'd like to admit.
Engineering managers. Maintenance managers. Plant managers. The people who actually run production day to day, not the ones writing about it in trade press.
These are exactly the roles where this bites hardest, because the job is judgement as much as it's qualifications. A design engineer with the right degree can usually be trained into a technical gap within a couple of years.
Building a manager who reads a shift pattern on instinct, senses when a supplier relationship is about to turn, and holds a line together during a rough week takes far longer than that.
Judgement like that gets earned slowly, over years most businesses don't currently have to spare. We see this from the recruiting side more than most people do. Businesses come to us wanting a maintenance manager or a technical director, expecting the search to run like it did five years ago. It doesn't, not any more.
The pool of people with fifteen-plus years of hands-on manufacturing leadership is shrinking. Demand for them is climbing at the same time, thanks to the EV transition, reshoring, and every plant trying to hit net zero targets on a deadline nobody asked them whether they could actually hit.
Waiting for an internal pipeline to mature isn't always realistic when the gap is this immediate. Some businesses really can grow their own, and where that works it's the strongest option by miles. But plenty can't wait five or six years for a deputy to be ready, not when the current manager might be gone in eighteen months.
There's a middle option worth knowing about too. An interim engineering manager or plant manager can hold the line for six to twelve months while a permanent search runs properly, instead of forcing a rushed permanent decision just to plug the gap. It costs more per month than a permanent salary. But it buys time to find the right person rather than the fastest available one.

How long does it actually take to build an experienced engineering manager?
Most engineering managers we place have somewhere between twelve and twenty-five years in the sector before they're ready for that level of responsibility.
Structured development can shave a few years off that timeline. It can't compress a career's worth of judgement into eighteen months, though. And that's really the maths behind why so many manufacturers are choosing to hire the experience in rather than wait to grow it.
What this means for your next engineering hire
None of this means panic.
It means being honest about your bench strength before you're forced to be. August is usually the quiet month in manufacturing, decision-makers away and budgets not yet stretched by the autumn push. And that makes it a decent time to run this audit properly, before September brings the usual scramble. Have a proper look at who on your leadership team is within five years of retirement.
But be honest with yourself about whether the next person down is actually ready, or just next in line because nobody's checked. And if that conversation throws up a gap, it's worth having with us before it turns urgent.
